1. Sets can go between three (lowest number set) to the epic 13 number sets.
2. Given the scale of available slots, the higher number sets would scale throughout the game.
3. Tetris? Sure, if you want to throw more than one set in and it fits - why the hell not!
4. Set piece icons would appear broken until the set is made (remember making the staff and flail in D2?).
5. The higher and more epic sets would not only form a larger picture, they would also animate.
6. A 13 setter would not only animate but change the UI's skin.
That's a general outline for that concept, of course multiple stacking of sets would be a pain to balance but who doesn't want more power?
Second concept is a Singing Set (has to be Legendary). Basic overview is:-
1. The set would give a distinct graphical effect coupled with audio.
2. The audio would be broken up per set item you wore, eg - if you had a full set then you would hear a five second sound bite. If you only had 2/5 set items then you would hear only their contribution to the sound bite.
3. If you actually had a full set, not only would you look uber, the sound bite would proc randomly (with a freaking awesome graphical effect) - possibly a group buff for party members or some nasty AoE for the mobs? Possibilities are only limited by your imagination.
There are a ton of other issues with something this powerful, hence the fact that it had to be legendary to make the set viable. Could you imagine everyone looking the same otherwise? Class specific sets?
Charm sets... interesting idea. Cool concept, could do alot of fun and awesome stuff with this, but it would be easy to mess it up and make it lame if it was done wrong.
I like the charm idea. It could definitely add some more depth to the game. My only criticism is that it would destroy the use of many other charms. Especially if you are trying to get the 13 piece set. This would only hinder your choices to help customize your character. Despite this, I think this could be a cool idea if implemented.
I'm not a fan of the singing set items though. Just seems weird to me.

That's a really neat idea, I like the UI animation concept to a full charm set also. As Scyber mentioned, a set of 13 charms has some problems which would have to be addressed. I really like to idea of smaller number sets though, like 3-5.
Also the concept of end game set items having live animations, and also interact with the environment is.. Flawless <3. I adore animation gear, I feel it adds so much more fun to playing your character. The animated set the showed at Blizzcon gave me hope that these kind of items would be plentiful in top tier gear. Between the armor itself being animated, and it causing a visual/audio effect on the environment.. I'd grind for years to get it.
“We act as though comfort and luxury were the chief requirements of life, when all that we need to make us happy is something to be enthusiastic about.” - Albert Einstein
I see the problem with the larger set as well, they would hinder the customization of your character and lock you in to the sets bonus. Like Master mentioned - it would be easy to mess if not implemented correctly.
One way to get around it though could be the possibility of the 13 set issues that (hypothetically) if you actually got a full set it would animate and reduce down to say, filling six slots. A 13 set would be like getting a lvl 14 gem as it stands - a long time goal. Hell, I had a mule for nearly every set in D2, I'd be happy to hoard that set until it was complete and use other talismans till it was finished. I'm an inventory pig at times, it's half the fun.
Thanks Winged for sharing the awesomeness of a animated set - I was pumped when I saw the Witchdoctors tentacle set. That's exactly what I want to achieve end (way way way end) game.
This is a very cool idea. I really like the charm pieces connecting together and animating after completion. I hope they do it for the expansion. Also lol at the rat-like critter.
I don't like the audio part of the set bonus. I think it would get spammy and annoying, but I'm all for subtle visuals, and better visuals for the extra special sets.

I've been thinking about how cool the talisman is and the possibility of set items making a show within its 13 (maxed) slots.
Here are the concepts:-
