Ok what do i think by this - just look on him (her, spoiler, yay) - he looks like being designed by the very same artists who did shoulder armors in WoW. Its simply too much of "everything". "Lets add a few horns here, and some spikes here, and lets make this bigger, and hey why not to add several additional mouths living on their own on shoulders?"
Diablo in D1 was great, perfect vision of an archdemon.
Diablo in D2 was somehow ok as well, but he looks like an offspring of infernal lizard and porcupine.
Diablo in D3 looks like demon inside a demon inside a demon wearing demon armor made of demon

He definitely is getting hornier and mouthier. I don't really have any issue with it though. If his physical form is a manifestation of his soul's influence on his host's body he could feasibly look like just about anything 'evil'.
Maybe similar to the Alien idea. An alien from a human is different physically than an alien from a flea-riddled cow, it's different again from an alien from a predator, and so on.
I don't think it's over the top, especially these days, and I think all versions of him are great.
I never did feel that his running like a dog in D2 was normal though.

I feel that his manifestation in D3 is simply too much. I expect him to break his neck the very mmnt hes gonna turn on me when i first encounter him, from the pure weight of those horns. Or maybe he could fall down on floor without being able to rise his heavy horny head from ground while i stab him to death with my 1-4dmg dagger

On a serious note, I also find it a bit odd that instead of working on a more detailed version of what they had previously, they are "reimagining" him every time.
It worked with the most recent Batman movies (I love the new Batmans' realistic suits :P), so it could work well in-game, I guess we'll have to see.
I like the new design. To me, the box art Diablo from the first game always looked a little weird. Looks somehow too realistic and too fake all at once. Also, the second picture from the OP seems to just be fan art... I don't think it really captures the way that Diablo turned out in-game. I don't think anyone can look at the three pictures you posted and not think that the third one is the most badass or at least the most artistic.

I agree, there was nothing wrong with the original diablo. The new one is a mess, and looks like he belongs in an alien movie (or maybe a predator movie) and not in a diablo game. I wish there was a blizzcon this year because I would love to ask them at the diablo Q&A why they have change him so much (If I could have got in line early enough that is). Can I hope that the last picture isn't diablo but a new Zerg in SC2: Hearts Swarm?

As i keep looking on it over and over again it starts to remind me kerrigan in zerg form if you hide head and spikes from back and additional hands, it looks like her body

My theory is that the first form is simpler cause it is Diablo trying to force his appearance on a human. The D2 form is closer to his real form because he also has his two brothers helping the change. But with the D3 form, I think it is the closest, if not, the real form of Diablo.

I've always loved the evolution to Diablo. You have to remember concept art usually is a sign of the times, to get a style down you have to think what people are capable of. Now we've really advanced with the technology and can do a lot more in terms of objects and detail. So I think Diablo is just becoming more Diablo, basically we're realizing what Diablo is now.
Well, MAYBE, for the lore sake, his appereance changes are influenced by the power of his host.
Explenation:
In D1 he first tried to possess King Leoric, but after ages of imprisonent he was too weak to do so, so he abandoned him and possessed his adolescent son instead. So he was already weak from imprisonent, weakened even further by unsuccessful possession and got weak host both physicaly and mentaly and without any magic power. Result? Only slight transformation possible, still resemble human.
In D2 he possessed mighty hero with magical power and strong will, so strong in fact that he needed help of his brothers in order to transform. Not to mention that he was still somehow dependant on his "prison" aka soulstone and his power damped by the worldstone. Result? Great power stolen from hero and help from his brother allowed him to change even more, but was still held back by soulstone and worldstone.
In D3 he possessed (not know how exactly yet) his last host offspring, in which he propably smugled part of his power and essence (Sargeras reference somebody?). He does not used his soulstone this time and thus is not limited by it, also worldstone being no longer in existance is no longer preventing him from sucking power directly from hell while being in Sanctuary and he is possessing person sharing his soul, its like coming home. Result? Nearly complete transformation, limited only by human body limits and fact that its a woman and thus physicaly weaker.
Notice, that Azmodan, and even Duriel, while being weaker than the prime evils, still look more demonic than any of the Three, becouse they dont have (or need) any human host.
I think, that if we ever get to see the three prime evils in their REAL demonic form, in hell itself, not Sanctuary, our little heroes would propably just turn around and run screaming.

Every Diablo is really unique and looks special on it's own way, i like that they're changing/advancing it each game, it's better then if he/she would be same all the time.
It's a good thing that there are people left that haven't read all the spoilers to this game. Diablo's current form will make a lot of sense once the story unfolds.
